Asha Sharma has put a date on the billion-player ambition she announced with July's restructure. In a memo to staff reported by CNBC, the Xbox CEO told employees the target for 2030 is to be halfway there, which, against a current base of more than 100 million people a day, means roughly half a billion daily players inside four years.

The other half of the memo is about margins, and it is the more concrete number. Sharma wants the gaming unit's margin back in line with its rivals next year and ahead of them by the middle of 2030. Xbox closed the 2026 financial year on a 3 percent internal margin. Sony reported 9.9 percent from game and network services in its latest year, and Nintendo's approached 16 percent, so parity alone means roughly tripling where Xbox sits today.

The starting line is where it gets awkward. Xbox revenue fell 10% in the quarter ending 30 June, the division's weakest showing since 2022, and across the full fiscal year it was down 7 percent, about $1.7 billion against 2025. Microsoft's stock rose almost 16 percent the following day on the strength of cloud and productivity results, its best session since 2008. A company can have its worst gaming quarter in four years and its best market day in eighteen in the same week, which is most of what you need to know about where gaming sits inside Microsoft.

The restructure that preceded all this was announced on 6 July. Early reporting said Microsoft planned to cut almost 5,000 people across gaming; the figure Sharma gave staff was approximately 3,200 across the financial year, with 1,600 eliminated that day, four studios leaving for new management and Arkane's management entering the consultation French labour law requires. That is roughly a fifth of the gaming workforce. Sharma told staff plainly that the business is not healthy, that Xbox operates at margins three to ten times lower than comparable platform and publishing businesses, and that it entered this console generation with a smaller install base and a higher cost structure. Then she gave the number that stuck.

The same email described an organisation that had grown faster than its output. Work passed through as many as 14 layers of management in some parts of the company, and platform teams were 40 percent larger than at the start of this generation even while the player base and total playtime declined. The fix is a flatter structure with management layers cut to five and where possible three, vendor spend halved, and a first-ever Chief Operating Officer with end-to-end profit and loss responsibility across content, hardware, platform and services, a role given to Helen Chiang after nearly two decades at Xbox spanning Xbox Live, Mojang and Minecraft. Mojang and King now report directly to Sharma as the largest studios by monthly active players. Dave McCarthy is retiring after 17 years.

I work in audience numbers for a living, and switching the headline metric from consoles sold to people reached each day is exactly the move you make when the first number has stopped going up. It is not dishonest. Daily reach is the metric that actually matters for a business built on Minecraft, Candy Crush and Game Pass rather than on hardware. It is just worth naming as a redefinition rather than a stretch goal.

Sharma's memo lists long-term plans for the biggest franchises across film, television, consumer products, sponsorship and live experiences, plus new global partnerships including China. She wants share in casual games, largely through King and Candy Crush Saga, and says Xbox will invest in Minecraft more than ever, expanding the tools that let people create, share, build audiences and earn. Three Xbox franchises currently clear $1 billion a year, thought to be Call of Duty, Minecraft and Candy Crush, and the targets require all three to grow while Fallout and Halo grow alongside them.

CNBC puts a specific failure behind the reset. The $75.4 billion Activision Blizzard purchase in 2023 lifted revenue and left the unit overextended, partly because players could sample expensive new Call of Duty releases briefly through Game Pass for a small fee and leave without ever paying full price. Game Pass no longer carries those titles. Asha's tweet after the earnings landed named the same gap from the other direction: over 200 million new players came to Xbox and its games in FY26 while the business did not grow with them. I think that sentence is the actual diagnosis, because 200 million arrivals and flat revenue is a monetisation problem, not an audience problem, and a daily-player target does nothing to solve it on its own.

The content that has to carry the growth is thin in the near term. Xbox Reset 2026 has so far produced a ledger of departures rather than releases: Compulsion Games and Double Fine independent with their IP, Ninja Theory and Undead Labs moving to new owners with funding to finish Senua and State of Decay 3, Arkane lined up for a sale. Halo: Campaign Evolved is the template for what fills the gap, an Unreal Engine 5 remake that landed at 81 on Metacritic and put Halo on a PlayStation console for the first time, while The Elder Scrolls 6 and Fallout 5 remain years out. Reports also say future single-player Halo, Fallout and Elder Scrolls games could go Xbox-exclusive with multiplayer staying multiplatform, which sits oddly next to the remake Microsoft just sold on PS5.

Hardware is the part no memo can fix. Project Helix is being discussed at north of $1,000 as memory and storage prices climb, and that follows three console price rises in 14 months that pushed the Series X to $799.99. Series X and Series S already trail the Switch and PS5 on shipments. Reaching half a billion people a day does not require selling consoles, which may be the quiet point of choosing that metric.

Then there is the question of whether the platform holds. The Xbox outage on 27 July took sign-in, the store and game launches down worldwide for most of a day, and it stopped disc-based and backwards-compatible games from starting too. Gamescom 2026 is the nearer test, with 25 games at the Xbox booth in Cologne from 24 to 30 August. Nothing in this plan mentions the thing that would actually pull me back to the platform, which is a slate worth an $800 console, and the FY30 slide is four years of patience away from proving otherwise.

The memo is a reasonable piece of corporate direction and a genuinely difficult ask. Sharma has given herself a margin target next year, an acceleration in 2028 and 2029, and a headline number for 2030 that will be measured in daily reach rather than dollars. The dollars are the part that fell 10 percent last week.
